Are Too Many Color-Ups Hurting Your Tournament?

The Tyler Brown WSOP incident exposed a real tension: color-ups speed up play, but over-coloring creates the same friction they were designed to fix.

Color-ups speed up play when they are timed correctly. When they are not, they create exactly the friction they were designed to prevent.

That tension played out in public at the 2025 WSOP. Tyler Brown, deep in the $600 NLH/PLO Deepstack with approximately 3 million in chips, was instructed by a floor person to surrender all of his 25K-denomination chips for higher-value replacements.

Brown refused to give up the full amount. He wanted to keep some, he said, so he would not have to keep asking for change on every bet. The floor disagreed. Words were exchanged. Brown was issued a one-round penalty under WSOP Rule 106 — the rule that gives floor staff full discretion over chip denominations in play.

Brown then went on to win the tournament.

His behavior was not justified. His concern was operationally correct. And that gap — between the floor's authority to color up and the player's practical need to bet without constant change-making — is worth taking seriously as a tournament design question, not just a discipline problem.

What a Color-Up Is and Why It Exists

A poker color up is the exchange of lower-denomination chips for an equivalent value in higher-denomination chips. In a tournament that begins with 25- and 100-value chips, those denominations become useless for posting blinds once the levels climb to 500/1,000. At that point, a player's stack of 200 red chips does not add precision or convenience to the game. It just clutters the table and slows chip counts.

Keeping it in play means dealers must count it, players must stack it, and every pot involves loose chips that contribute nothing to the action.

Dealers count each player's chips in the outgoing denomination. Full sets are replaced at the new value. Fractional chips — the ones that do not convert evenly — go through a chip race.

The chip race is a separate process. Each player with leftover fractional chips receives one card per chip. The players with the highest cards each win one chip of the new denomination. A player cannot be eliminated by a chip race. If the race would remove a player's last chip, they are guaranteed one chip of the smallest denomination still in play. The race starts at Seat 1 and proceeds in order.

Both procedures are routine when they are well-timed. The problem is not the mechanism. The problem is how aggressively to color up, and at what point the solution creates a new problem.


When a Poker Color-Up Goes Wrong

Tyler Brown's situation is useful precisely because it was public and the stakes were visible. He was not complaining about a technicality. He was making a practical argument: if he surrendered all his 25K chips and was left with only 100K chips, any bet that was not a round number of 100K would require him to ask the dealer for change.

In a hand with multiple betting streets, a player who cannot make a clean bet without change slows the entire table. How Many Chips Should Players Have After a Color-Up?

The working benchmark among experienced tournament directors: 80-100 chips per player after a color-up is the operational target. A player with 80 chips of the two remaining denominations can make most standard bets — pot, half-pot, two-thirds pot, reraise — without needing change. A player with fewer than 50 total chips starts hitting change-making friction on routine bet sizes.

This benchmark assumes the chip denominations in play have a reasonable ratio to each other and to the current blind level. A stack of 50 chips is workable if the denominations are 5K and 25K and the blind is 2,500/5,000. It becomes difficult if the denominations are 5K and 100K and the blind is 2,500/5,000, because the 100K chip cannot be broken into clean bets at that level without change.

  • Color up when the smallest chip can no longer post the ante cleanly. This is the functional definition, not a hard schedule.
  • Aim to leave players with at least two usable denominations. One denomination means every non-round bet requires change.

The Design Problem That Creates Color-Up Disputes

Most color-up problems are not color-up problems. They are blind structure problems that become visible at the color-up moment.

Here is how the failure typically happens. A tournament is designed with a chip set that was convenient to buy or happened to match what the host already owned. The blind structure is set separately, optimized for pace without reference to which chip denominations will remain in play at each level.

By level eight, the available denominations no longer match the bet sizes the blind structure creates. Color-up timing becomes awkward because there is no clean moment where the smallest chip becomes genuinely obsolete.

The solution is to design chip denominations and blind structure together, not separately.

A well-designed structure has the following property: at every color-up moment, the denomination being retired is already marginal. Players are not making meaningful bets with it. The next-smallest denomination is large enough to handle the current blind level cleanly but not so large that it creates change-making problems at standard bet sizes.

The standard ratio at setup: roughly four times as many of the smallest denomination as the largest, with intermediate denominations filling in. As blind levels increase, each color-up removes the bottom denomination and leaves a stack that is still varied enough for comfortable betting.

Most home game and club tournaments need exactly two color-ups:

  2. Around levels 6-7, when the next tier (typically 100- or 500-value) becomes too small for clean posting.

If a tournament requires more than two color-ups, it may have started with too many denomination tiers. If it requires none, it probably started with too few chips or too high a starting denomination for the early levels.


How to Run a Color-Up Correctly

For tournament directors who want a repeatable procedure:

Before the tournament:

  • Design chip denominations and blind levels together. Check that each planned color-up moment coincides with a level where the outgoing denomination is genuinely no longer needed to post antes.
  • Plan the color-up schedule explicitly. Know at which break each denomination retires.
  • Stock chips in the right ratios. Over-stocking the smallest denomination means the first color-up is larger and slower than necessary.

At the break:

  • Announce the color-up at the table before players leave. Tell them which chips are being retired and what the exchange rate is.
  • Run the exchange table by table, or at a central bank, depending on event size. Larger events benefit from a dedicated color-up station.
  • Count full sets first. Replace complete multiples at the table. Collect fractional chips for the race.
  • Run the chip race cleanly. One card per fractional chip, starting at Seat 1, highest card wins a chip of the new denomination. Record the outcome.
  • Confirm the player-cannot-be-eliminated rule is applied if any player's only chip is at stake.

The judgment call — how much to retire:

  • If a player has a large concentration of the outgoing denomination (the Tyler Brown situation), leave them with enough to make clean bets at the current blind level. The floor has discretion, and that discretion should account for practical bet-sizing, not just tidy chip stacks.
  • 80-100 total chips per player after the color-up is the target. If leaving some players with a portion of the outgoing denomination achieves that target without cluttering play, the rules allow for it.

What This Looks Like With the Right Tools

The friction in color-up disputes usually comes from limited information. A floor person who does not know how many chips of each denomination are in play across the field cannot easily judge how aggressive the color-up should be. They are making a visual estimate at the table and applying a rule that gives them discretion without giving them data.

Good tournament software changes this. A system that tracks chip inventory across the field can tell you, before the break, how many 25K chips are in play, which tables have the highest concentrations, and what the average stack looks like in each remaining denomination. That information makes the color-up decision a calculation rather than a judgment call.

It also creates a record. One of the operational problems with color-up disputes — including the Tyler Brown incident — is that there is no audit trail for what was discussed, what was agreed, and what was actually exchanged. When disputes arise, both sides are working from memory.

The clubs that run the cleanest events are not the ones whose floors never face a color-up dispute. They are the ones whose floors have the data to explain their decision and the records to back it up.


Conclusion: The Color-Up Is Not the Problem

Tyler Brown should not have cursed at the floor. The floor was exercising the authority they were given. But the argument that followed — in front of other players, with real money and a bracelet on the line — was avoidable.

A poker color up is a routine procedure. Get the structure right before the first hand is dealt, give your floor staff a clear target for how many chips players should hold after each color-up, and you will not need Rule 106 very often.

The floor's discretion is a last resort. Good design is the first.
